Set your ad budget from your calendar, not from your gut

Most businesses pick an advertising budget by feel and then judge it by feel. There is a short calculation that replaces both, and it starts with the capacity you already have.

Start with empty slots, not with money

Count how many appointments you could take next month without hiring anyone. That is the only demand you can actually serve, and advertising beyond it creates enquiries your team will answer badly.

If the honest answer is forty, then forty is the target. Advertising that produces eighty bookings in that month is not a success, it is a staffing problem with an invoice attached.

Work back through your own numbers

Take what an average client is worth to you in the first year, decide what share of that you are willing to spend to acquire them, and you have the most you can pay for a booking. Multiply by the number of bookings you want and you have a monthly budget.

If you have run ads before, use your own cost per booking instead of a guess. If you have not, start at half the budget for the first month, find out what a booking really costs in your market, and then set the real figure.

Leave room for the part that is not advertising

A budget that spends everything on clicks and nothing on answering them produces the cheapest possible leads and the most expensive possible bookings. The calls have to be answered, the no-shows have to be chased, and the booking page has to exist.

Plan the spend in two parts: what goes to the platforms and what keeps the enquiry alive after it arrives. Businesses that get this ratio wrong are usually the ones who conclude that advertising does not work for them.

Change it on evidence, not on mood

Raise the budget when cost per booking is comfortably under your ceiling and your calendar still has room. Lower it when the cost climbs for three weeks in a row and nothing in the market explains it.

Do not change it because of one bad week. Weekly numbers move around for reasons that have nothing to do with your campaign, and chasing them is how accounts get reset over and over without ever being allowed to work.
